Gartner’s recent analysis highlights that over 40% of agentic AI projects are likely to fail by the end of 2027. This failure is attributed to escalating costs, vague business value, and insufficient risk management controls. Agentic AI, which is designed to make independent decisions and take actions to achieve specific goals, is seen as a crucial advancement in enterprise automation. However, the current wave of exploration in this field may be outpacing its practical viability.
Anushree Verma, a Senior Director Analyst at Gartner, noted that the momentum in this area is largely driven by hype lacking robust implementation strategies. Many current initiatives are merely proofs of concept and often misapplied, which can hinder their scalability to production. Businesses frequently misjudge the complexity and costs associated with deploying AI agents on a large scale.
A January 2025 Gartner survey that involved over 3,400 webinar participants revealed varied levels of investment in agentic AI. While 19% of organizations made substantial investments, 42% chose a more cautious approach. An additional 8% reported no investment, while 31% indicated they were merely observing. This variety reflects the uncertainty many companies experience regarding the real-world utility of agentic AI today.
Compounding the confusion is what Gartner refers to as "agent washing," where existing technologies—like chatbots or robotic process automation—are rebranded as agentic AI, despite lacking essential capabilities. Among the numerous vendors claiming to offer agentic AI services, Gartner estimates that only approximately 130 provide genuine agentic functionality.
Verma added that many existing models do not possess the autonomy required for sustained commercial value. “Numerous use cases presented as needing agentic solutions don’t actually require them. The return on investment often isn’t sufficient in most instances," she explained.
Despite these challenges, Gartner sees long-term potential in agentic AI. The firm predicts that by 2028, agentic AI could make 15% of daily workplace decisions, increasing from virtually zero at present. Furthermore, it is expected that by the same year, agentic AI will be integrated into 33% of enterprise software applications, up from less than 1% in 2024.
However, Gartner recommends that firms should not rush their implementations unless they have a clear and compelling business case. The integration of AI agents into existing systems can be complex and costly, often requiring significant changes to workflows and architectures. In many instances, organizations may need to rebuild processes from scratch to fully utilize the technology.
"Companies should aim to enhance overall enterprise productivity rather than simply automating routine tasks," Verma stated. "Start with small applications—use AI assistants for data retrieval and basic automation tools for routine tasks. Save agentic AI for situations that demand complex decision-making. The focus should be on creating business value through a careful balance of cost, quality, speed, and scale."
While the future of agentic AI appears promising, Gartner’s findings indicate that a strategic, measured approach is essential to differentiate between genuine breakthroughs and unsustainable trends.
